Latest pi firmware (Dec 2024 date). 256GB nvme from amazon that lspci shows as: KIOXIA Corporation NVMe SSD Controller BG5 (DRAM-less). The setup is very sensitive to the pcie cable used and pcie speed set in config.txt on the pi. My x1003 came only with the short gold/kapton color cable that (I think) has a ground plane on one side and the ground pins connected with vias to the ground plane. Look very closely at the cable to identify the vias....)

Same SSD with same content boots instantly when using a external USB/NGFF adapter (ASMT105x chipset). Running PI4 with no other USB device connected, WIFI is turned off.)
